A social video workflow for agencies is the repeatable process that turns a validated client objective, message and source footage into an approved master edit, platform adaptations and complete publication packages.
The rule that keeps multi-platform work honest: adapt the presentation to the platform without silently changing the client's approved message. And its corollary, which surprises people: the shorter the deliverable, the more important it becomes to control what was removed, reframed or changed.
Stable content, changeable platform
Separate the two layers before production. Stable content decisions: audience, message, evidence, structure, speaker, brand, permissions. Changeable platform decisions: aspect ratio, safe zones, caption placement, first frame, post copy, CTA, export settings.
The stable layer travels between platforms unchanged. The changeable layer is exactly what adaptation is for. Confusing them is how a claim gets stronger somewhere between the master and the fourth export.
From objective to master
Start with a communication need, not a quantity. "We need five Reels" is a production parameter; the number and format follow the message. Give each video one primary job (explain, demonstrate, prove, compare, introduce, invite, recap) and validate the source material honestly: editing cannot responsibly create missing expertise, proof, permission, functionality or consent.
Then decide between a master edit and channel-first production. A master helps when several channels share the message, when approval should be traceable, and when translations or reuse are likely. Channel-first is better when the concept genuinely belongs to one platform. A master should not become a compromise that serves no channel well.
Adaptations, honestly classified
Four kinds, with escalating review: technical (ratio, export), editorial (crop, pacing, caption layout), audience (different hook or emphasis), commercial (changed CTA, paid use). The higher the substantive change, the stronger the review, and none of them may silently change facts, customer outcomes, expert meaning, product availability or approval conditions.

The publication package
An approved export is not a finished deliverable. The package is the video plus captions, cover or first frame, post copy, CTA, links, disclosure, the publishing account and the instructions, reviewed as one unit. A technically approved export can still be wrong when the post makes a stronger claim, the CTA changes the commercial meaning, or the wrong account publishes it.
Then a channel manifest per delivery, so nobody guesses which file goes where, and a clear status on versions still needing review.
